The Partner Playbook for Turning Customers into Agent-Powered Frontier Firms

Microsoft Copilot is already helping your customers with everyday work tasks and increasing personal productivity. It drafts emails, creates documents, and summarises meetings. But that’s just the first level of AI use. Next, it’s agents.

AI agents are reshaping entire business workflows and processes. Agents are autonomous, digital workers – they don’t just assist humans with work, they do the work itself. And for businesses using Microsoft, they’re powered by Copilot Studio.

For many organisations, moving from “Copilot as an assistant” to “agents as colleagues” can feel like a big leap. But there’s already a movement toward using and creating AI agents to support, and even own processes and outcomes.

The Shift to an Agentic Workforce

As businesses look at how to automate more with AI, you have new opportunities. It’s the perfect time to equip customers to shift from using reactive assistants to building scalable, human-agent teams. There’s a new future for businesses – organisations that blend machine intelligence with human judgement using AI-run systems with human oversight. Microsoft calls these Frontier Firms.

To get them there, you’ll need to lead customers through the three phases of AI adoption:

  1. AI assists with tasks:
Copilot helps with personal productivity, like summarising meeting notes, drafting key documents, and automating workflows. This is where most organisations currently sit.
  2. Agents act as digital colleagues:
Agents take on real responsibilities. They can do research, analysis, project management, and more. They deliver outcomes, not just suggestions.
  3. Custom, autonomous agents:
This is where the magic happens. Custom agents take on entire processes autonomously – procurement cycles, sales operations, onboarding, compliance tasks, etc. – interacting across systems and escalating issues as needed.

“In phase 2, agents join teams as “digital colleagues,” taking on specific tasks at human direction…These agents equip employees with new skills that help scale their impact. In phase 3, humans set direction for agents that run entire business processes and workflows, checking in as needed.”

We’re already seeing this transformation happen in software development. AI has evolved from coding assistants to chat-based copilots to agents that can analyse repositories, plan changes, and update code across systems. The same pattern is emerging across all knowledge work.

Most companies won’t move through the three phases in a tidy, linear way.  And different workflows within the company will evolve at different paces too. That’s why it’s helpful to understand the phases – so you can spot opportunities and meet customers where they’re at on their journey to becoming a Frontier Firm.

Why this matters now for Microsoft Partners

Your customers are past the “should we try Copilot?” stage. They’re asking:

  • How do we maximise ROI from Copilot after the initial rollout?
  • How do we reduce operational load, not just speed up individual tasks?
  • How can we redesign workflows around AI instead of bolting AI onto legacy workflows

Agents are the answer.

And Microsoft is doubling down on empowering the Frontier Firm. They’ve just released Work IQ – the intelligence layer that gets to know you, your job, and your company so it begins to operate your way. The new Agent Mode in the Office apps works with Copilot to produce docs, spreadsheets, and presentations. Agent 365 is the new control plane for all your agents. And Security Copilot with Microsoft 365 E5 gives security teams adaptive agents to speed up investigations and streamline tasks.

Partners who can advise on AI transformation and even help create agents will define the next era of Microsoft services.

The Agent Ecosystem (and Where Partners Create Value)

Help your customers adopt the three key types of agents that all Frontier Firms are using simultaneously:

First-party Microsoft agents

Microsoft has pre-built agents in Copilot for Microsoft 365. They help run processes alongside or on behalf of a person, team, or organisation.

Your opportunities lie in recommending relevant Microsoft agents, configuring agents, getting customer data AI-ready, and providing adoption training.

Third-party agents from ISVs and solution vendors

ISVs and SaaS providers are releasing their own agents that integrate with Microsoft 365, Azure, and Teams. For example:

  • Converting Teams messages into Jira issues
  • Monday.com project updates across Microsoft 365
  • Meltwater media insights in Outlook

Your opportunities include helping customers with third-party integrations, creating governance structures, cross-agent strategy, security design, and building their adoption strategy.

Custom agents built with Copilot Studio

Custom agents are the big differentiator and a high-margin service opportunity. These can:

  • Interpret business rules
  • Operate across APIs and internal systems
  • Trigger workflows
  • Run tasks autonomously
  • Escalate exceptions
  • Generate required outputs

Custom agents can operate across websites (chat, support, sales), social (triage, routing, campaign execution), and email (follow-ups, support escalation, renewals).

Your high-margin opportunities lie in the design, build, deployment, and management of custom agents as the customer’s AI operating partner.

Not all agents are created equal

To help customers understand the different agent types, there are three tiers of complexity:

Tier 1: Task Agents

  • Execute single tasks (summaries, extraction, drafting)
  • Great for boosting personal productivity

Tier 2: Workflow Agents

  • Handle multi-step workflows with rules and triggers
  • Connect to data sources and systems
  • Escalate when needed

Tier 3: Autonomous Agents

  • Run end-to-end processes
  • Make context-aware decisions
  • Coordinate with other agents
  • Deliver outcomes with minimal human intervention

Most customers today are ready to move to Tiers 2 and 3, and you can become the partner relied upon for guiding customers through this AI future.

This is where you can offer durable, high-margin services like agent design, governance frameworks, MLOps for agents, ongoing optimisation, and outcome-based service packages.

A Quick Example: Autonomous SoW Creation

Imagine a professional services firm where agents create statements of work (SoWs).

A consultant submits a short, natural-language brief. The custom agent then interprets the details, references past engagements, and applies company templates. It automatically builds the full SoW, including scope, deliverables, assumptions, pricing, and terms. Next, a second agent checks compliance, accuracy, and formatting. The job is done – the finalised document arrives, ready for approval, without a human drafting a single section.

That’s tier 3 automation in action. It’s not just assistance; it’s executing a process.

Lead Your Customers into the Frontier Firm Era

Frontier Firms think differently. They’re structured around outcomes rather than functions with AI agents working hand-in-hand with humans. They scale expertise and automate operations. And they have a critical need for partners who understand both how to use AI and how to operationalise it.

Here’s how you can help customers become Frontier Firms:

  • Solidify their Copilot foundations
  • Introduce agents as digital colleagues
  • Move toward autonomous, agent-driven workflows
  • Build repeatable, high-value service packages to support their journey
